Relationship development: one question at a time.

As a leader focused on improving your skills in relationship development, I would like you to do one thing this week.

 

I want you to only open your mouth to ask a question.

 

Sounds simple doesn’t it?  Unfortunately it is much harder than you think.

 

Why would a leader only ask questions?  How could that possibly be an effective leadership style that helps develop relationships?

 

It is still common today that people are promoted into leadership roles based on their technical ability, their understanding of the business and / or their demonstration to the leaders above that they have the potential.

 

So when these leaders begin to communicate with their teams and their peers, they like to tell people what they know.  There’s plenty of talk going on but who is really listening?  Relationship development is a skill and it has communication as its foundation. Good communication starts with listening genuinely to the other person.

 

A good listener opens their eyes, ears, and mind, and they close their mouth.  If you are busy talking and telling others what they need to do, how to do it, and why they should do it, then you aren’t listening.  The person is likely to respond with feelings of frustration, disappointment, and confusion.  Not a good basis to develop trusting relationships.

 

When people come to you as a leader, they want to listened to.  They want to feel that you respect them and understand them.   This is where my request for you comes in.  You will have to hold off telling them what you think they need to know.

 

So next week when someone comes to speak to you about a problem, concern, or your advice on something ask them questions instead and see what happens.  Here’s some great questions to consider using

 

  • What have you done so far?
  • What do you believe is a likely cause?
  • What do you believe will work?
  • What do you need?
  • What is holding you back?
  • How can you find out?
  • What is your gut feeling on this?
  • What is stopping you taking action?
  • If you weren’t scared, what would you do?
  • What are you willing to do / stop doing, in order to improve this situation?
  • How can you learn what you need to know about this?

 

Notice that there are no questions starting with “why”.  This is deliberate.  Many questions starting with a “why” will be perceived as judging, condoning, or questioning the person’s own views and that’s not good.

 

You may not intend for this to occur but our minds are really sensitive to “why” questions and react quickly.   You need to keep the discussion open and trusting in order for the magic to happen.  So learn to reframe your “why” questions to “what” or “how” questions because these won’t be perceived in a negative manner and causing the conversation to close down.

 

Asking questions rather than giving answers allows the person to think deeply and discover knowledge and solutions they may not have previously considered.  It shows that you are listening and you are open to their input.  Don’t forget to probe and to paraphrase to ensure that you understand the meaning.   You will be surprised with how different the interaction will feel for you both. This is a great skill all leaders should master.

 

Try using it with a sales call, a formal one to one, or in a meeting.  There are so many areas where good questioning will radically change the nature of the conversation

Time Management and Neuroscience

Over the next few months I will be presenting a series of free webinars, each topic being relevant to developing leaders to successfully navigate the ever increasing complexity and uncertainty of business.

 

The next webinar will be on time management and in particular how your mindset can have a significant impact on how effectively you spend your time.

 

Without a doubt leaders have a tough role to do.  They have the responsibility of leading themselves and others to achieve KPI’s within a competitive market with the changing demands of employees and customers alike.  Any wonder their time management tends to suffer.

 

How well do you manage time?  This is a really important question to ask yourself.  Over the next three blogs I will break this question into three areas.  The first area I want to explore is your outlook or attitude towards your work.

 

Do you see the demands placed on you in your job as a challenge; something that stimulates and energises?  Or do you see it with a sense of foreboding and threatening?  If you perceive your workload with a motivating mindset it is likely that your productivity is high.  You won’t mind working additional hours to get the work done as you find your role intrinsically rewarding.  You may suffer setbacks however you are able to bounce back from these.

 

When you feel a sense of foreboding however your productivity and motivation reduces.  You procrastinate, put off activities and feel stress when you consider them.  You start to forget things, make mistakes and potentially snap.   Each additional demand creates a greater sense of unease.  You start to shut down and withdraw causing relationships and your mental health to suffer. Many leaders suffer some level of the negative effects of stress and the good news is that it can be changed without having to leave your job.

 

Whether you have a positive or negative attitude is dependent on the part of the brain being activated.  When you have a positive attitude or outlook your prefrontal cortex is being activated.  This area is responsible for decision making, relationship building and idea generation.  It is the part of the brain that is most needed to tackle today’s busy world.

 

A negative attitude however activates your old brain: your cerebellum and brain stem.  This part of the brain is responsible for the heart rate, temperature regulation.  It also fires up the body to prepare for attack: your fight, flight, freeze response.  Regardless of which response you take in this state you will suffer poor decision making, become compulsive in your actions, and socially close down.  What was once an effective response to real life dangers in past millennia, this response is far from useful today, given most situations are not life threatening.

 

How is it that some people thrive in chaotic environments and other’s fold?

 

Neuroscience is discovering not only the neurotransmitters and hormones responsible for how you feel about your workload they are also starting to understand why you do and how you can change.

 

For example a negative outlook triggers stress responses which releases neurotransmitters and hormones such as cortisol. Cortisol is an important hormone and works with adrenaline to prepare the body to fight or flee from danger.  Together they increases blood pressure, increase glucose availability and shut down processes not needed.   In times gone by the threatening situation was short lived and the body resumed normal levels of functioning.  In today’s world we often remain in a stressed state for long periods of time meaning that cortisol is constantly being released and impacting our functioning and our mind.

 

Recent research has uncovered the impact of cortisol on the executive brain or pre frontal cortex.  This part of the brain is responsible for emotions, learning, decision making, trust, and creating relationships etc.  When it is flooded with cortisol, these functions are significantly affected resulting in poor decision making, an inability to learn and socially withdrawing.  Outwardly you might be moody and make rash decisions without input from others.  Your leadership style would be one of “tell, sell, yell” where your idea is the only right one.  You would show distrust and be described as controlling and micromanaging.

 

In a leadership role, your competence and capability can be hampered by remaining in a stressful state. Lets look at this in more detail.

 

Today’s business world is more complex and uncertain.  This means that solutions to problems that worked in the past may not work today.  You are unlikely to have the answer and so you need to input of others in order to find a suitable way forward whether it is a new product, process or strategic direction.  You need to be open and interested in other people’s ideas and opinions rather than rely solely on your own.

 

Your employees have different demands today and are motivated not by money alone.  In fact some of the top ranking things that employees want in their job are challenge and opportunity.  As a leader you have a responsibility to involve them more, develop them and allow them to work autonomously.  You need to work with others rather than on them.  You need to trust and respect their contributions and recognise their efforts in order to have them perform and achieve.

 

Which leads us to the third important responsibility which is to lead your team to achieving the KPI’s.  There could be specific projects to complete, changes to be implemented, technology to be introduced.  Each will have a set criteria and as a leader you are accountable for executing on these.  You need to be comfortable with a level of risk as the challenge will be to improve and invent.  Setting a compelling vision despite the future not being clear requires insight and foresight both of which are found in the prefrontal cortex.

 

Now if you were highly stressed what impact would your cortisol levels be having on your ability to lead effectively?  Chances are it will be significant in being able to perform all these things.

 

So what can you do to improve you attitude towards your workload?  Simply put, its about changing your perception towards your workload.  Finding the passion and the reason you do what you do is a good place to start.  The reasons for this is that you need to start generating levels of the neurotransmitter oxytocin.

 

Oxytocin is nick named the cuddle hormone.  It is the chemical associated with bonding, being social and forming friendships.  The need for this hormone can be traced back to prehistoric times.  Back then the earlier human species found that they could only survive by forming social groups.  Hunting and gathering activities were carried out in groups as was defending territory. Collectively the human species invented and adapted to cope with their environment by solving problems and surviving as a unit.

 

The good thing about oxytocin for leaders is that your body loves it and seeks it almost like a drug.  So the more you produce the more good you do.  Lets get back to the chemistry set.

 

Oxytocin has been found to be responsible for more than just bonding.  Its effect on the prefrontal cortex is to keep the mind open for learning, fact finding and investigation.  Oxytocin allows not only the ability to relate to others but also to share and provide input then come up with a way forward that is well considered.  The decision may require a level of risk which is accepted so that mistakes can be made and learnt from.  You can see the value of oxytocin in our modern workplaces.  I consider it to be our collaboration hormone.

 

Changing the way we think and operate in a stressful situation really does come down to chemistry.  Changing how you perceive a situation from a threat to a challenge will change the levels of chemicals such as cortisol and oxytocin.

 

By becoming aware of this you will start to see which hormone is having a greater effect by how you act.  If you feel yourself closing down and isolated chances are the balance of cortisol and oxytocin aren’t right.  If you find yourself comfortable in reaching out for support and feedback you are triggering oxytocin levels.  People who are quick to judge or control others allow too much cortisol to be released.

 

So how can you change your attitude and how can this help with time management?

 

There are an abundance of training programs and software applications designed to help managers manage their time better. Unfortunately they don’t hit the core issue and therefore their success may be limited.

 

What is needed firstly is for a leader to work on changing their attitude or outlook about their work.  Only when they have created a more positive attitude to their work will they be successful in improving their time management in a sustained and beneficial way.  The benefits being intrinsic satisfaction, higher team cohesiveness, and more fun.

 

Whilst relationship building and bonding sound airy fairy to many leaders, the importance of this in the work place really does makes sense.  We have survived as a species as a result of collaboration and joint decision making through forming social groups. Why would it be considered any less relevant in today’s business world?

Time Management and Discipline

How often do you wish you had more time!  Do you get frustrated because you seem to have wasted your day on something other than what you had planned to do?  Are you often lying awake at night feeling anxious about your workload instead of sleeping?

 

The good news is that there are ways to be more effective with the hours in your day.  The bad news is that these take persistence, courage and discipline, three things that our busy lives seems to have rendered ineffectual.

 

As a coach I could recommend that you do things like block out time in your calendar, learn to use outlook more effectively, say “no” to extra work, or only respond to emails etc at set times.  These are very easy for you to do and yes they will save you a lot of time in your day.  However effective time management isn’t about tips, tools or techniques.  Effective time management is about your behaviour, attitude, and habit.  In order for you to manage your time better you need to understand why you think and act the way you do and work on ways to improve.

 

For example I know of a manager who is overwhelmed by the amount of work on his plate.  This manager is highly competent and well respected by his peers and clients.  The problem is that he cannot say no.  He says that there are two reasons for this.  Firstly, he knows the costs of the clients’ production downtime and he feels responsible for those costs (as a result he is available to them 24/7).  Secondly, he believes that there is no one else in the organisation who can help the clients.  As a result the manager spends most of his time solving problems for the clients rather then on the strategic tasks he wants to do.  His family life is suffering and so is his health.

 

The reality is that no time management tool is going to help this manager.

 

Nothing changes unless you change

 

This manager needs to regain control over his work and develop a different perspective on his responsibilities. A strategy to do this might involve the following.

  • Clearly defining what his role is, the roles of his team members that of the client, and the role of his manager.
  • Changing his perspective on the client that doesn’t diminish his credibility and maintains his desire to be respected by them.
  • Gain an understanding into how his thinking is supporting his ineffective beliefs and habits and finally,
  • He needs to commit to, and work to complete, a plan of action to change the current state of his workload

 

Accepting “our lot in life” is a common old saying.  It is also an apt saying in today’s business world.  We know that to do anything different, or try to improve something is going to be hard.  Often we look at what we have on our plate and feel that we just don’t have the time to do it.   The result is that we accept the way things are, and try to deal with it as effectively as we can, because we simply feel we don’t have the time to do anything else. This is where we lose our discipline and our persistence to make a lasting and significant positive change.  Developing good time management is yet another casualty of our complex and busy lives.

 

So the next time you find yourself complaining about never having enough time to do what you need to do, you need to stop.  Reflect on what impact your current state of busyness is having on you.  Consider what the impact will be in 6-12 months time If nothing changes?  Are you ok with this?  Ask yourself what is it you are prepared to change?

 

If you find yourself at a point where you have to change and want to take action I suggest the following. Firstly find some solid support such as your boss, mentor or a professional coach to work because you will find it difficult to do this alone.  Next set yourself a clear goal regarding how you want to see yourself working in 6 months time.  Think about what it will feel like to reach this goal.  Break your goal into small actions and milestones and start working on them.  Remember habits are hard to change and you will need the discipline and persistence to make the changes.  The rewards of greater work satisfaction and motivation will be worth it.

 

 

 

 

 

Leadership Style – what does it take to improve?

Did you happen to watch Tod Sampson’s “Body Hack” last week?  Tod has run a number of documentaries around training your brain and this latest series appears to carry on his passion.  He wants to understand the power of the brain.

 

In last week’s episode he gave himself two weeks to train in MMA (multi martial arts) and to then stay one round in the ring.  I will say at this point that I do not support the MMA sport.

 

The gym he trained at was at the pinnacle of MMA.  It didn’t just focus on phsyical capability or fighting technique (apparently you need to be proficient in 7 different forms of martial arts).  It was also highly focuses on mindset and training the fighters to control their emotions be they fear, aggression, or any other emotions going on.  They had some pretty amazing brain training specialists and programs.

 

Anyway that wasn’t what really resonated with me.

 

As Tod was getting to know some of the champion fighters, he headed out to where one lived.  This guy had just bought a new 4WD and was being filmed showing off doing donuts etc.  Anyway he flipped the vehicle, extensively damaging it.  He had 2 or 3 guys in the back seat, all with seat belts fortunately.

 

The fighter got out uninjured, so too did his passengers.  What was really amazing what how calm and “normal” this guy was.  It was very clear indication of the power of mind over matter; that it doesn’t matter how big the shock, surprise, or uncertainty, you can train to be completely calm and in control of the situation.

 

These MMA fighters are highly disciplined and perfect their art.  This also extends to their mindset.  They believe that mind and body are equally important in their sport.

Leadership today is more than just techincal knowledge, influencing, and driving people for results.  Resilience, being comfortable with the unknown, being courageous enough to admit you don’t have the answers, are characteristices that define great leadership style.

 

As a leader, how much time do you put in to refining your leadership style?  Are you able to navigate your emotions and those of others when under pressure?  Can you take risks and trust others when times are tough?  

 Your conversations in these moments have immense power.  The power to connect with others takes conversational intelligence.

Have you noticed that the role of the leader has changed over the years?  It is more complex, uncertain and ambiguous.  Others depend on you having a controlled leadership style.  In the fast paced and demanding working environment your ability to continually ride the storms without being burnt out or worse is critical for you, your people, and the organisation.

 

Powerful conversation skills cannot be taught in a 1-off training course.  Everyone however can develop them over time with on-going support and opportunity.  The ability to have robust conversations enables people and companies to learn and grow together creating value, wealth, and trust.

 

Oh and if you didn’t see the Body Hack program, Tod Sampson managed to fight and survive nearly two rounds.  He was pretty impressed with his effort.

Time Management; how to find time in your day

Do you struggle to get your work done?  Are your important priority tasks overshadowed by more urgent matters?  Do you get frustrated when your best laid plans for the day are disrupted?  Are you frustrated by how much time you spend in meetings?

 

It is tough being a leader today.  There are so many demands on us that our time management is effectively non existent.  And that is so frustrating!  You have KPI’s and strategic plans that you need to achieve yet you find your day is filled by other activity.  Is it time to change things?  Here are some tips to help you find some time to get your stuff done.

 

Warning:  These tips are not for the faint hearted and are likely to upset others.  However, if you are serious about finding time, read on.

 

Firstly block out time in your calendar for your “me work”.

 

Set yourself some time a couple times per week to focus on work that needs your full attention and focus. During this time do not allow any disruptions or interruptions.   You might be lucky to have an office where you can close the door, but most of us work in open plan working environments and so this isn’t possible.  Can you book a break out room or head out to a cafe?  Maybe you can stop off at a coffee shop on your way to work and spend an hour there.  Maybe you can work from home half a day a week. Be open to possibilities and find ways to separate yourself from the day to day.

 

Don’t think others will appreciate your time management actions though.  I once worked with a manager who shut his office door and didn’t answer his phone for 2 hours a day, 2-3 days a week.  His fellow peers complained that it wasn’t good leadership practice to be unavailable, however he was resilient enough to stand up to the complaints.  It was amazing how much work he could do by doing this.

 

Be very protective of this time and don’t give it away because one thing a leader must do is execute and deliver and this is probably the only time you have to do this.  Your future promotions and pay cheques depend on your ability to be disciplined in time management.

 

Next, have a look at the meetings that find their way into your calendar.

 

I used to work for a company where it was common practice to be sent a meeting invite only to have the respective senior leader change the time / day not once but several times.  We were expected to change our existing appointments to suit and so everyone did.  This took up time that we didn’t have. Has this happened to you?

 

Be courageous and lay down some ground rules.  You might set a “one change only” boundary where you will reschedule once and then any subsequent meeting change requests are declined.  You will need to communicate your ground rules to others and you then need to stick to them.  The good news is that your efforts will be rewarded with others following your lead.  Poor and lax behaviours cause a lot of frustration and stress which lowers productivity, enthusiasm and motivation.  Unfortunately because they are condoned they become an inherent part of the culture.  Culture change needs someone to make the change.

 

Another time waster is the meeting itself.  Do you have days where you have back to back meetings?  When do you get to do your work?  Chances are you don’t.

 

Not every meeting is a waste of your time however there are some that are.  Have a look at the meetings you attend.  What are the benefits of the meeting?  How well are they run?  How committed are the participants in completing the allocated actions? What is the purpose of the meeting and is this being achieved?  How clear are the responsibilities and accountabilities of those attending?

 

Don’t waste your time attending meetings that are poorly run and/or achieve little.  Instead ask for the agenda and offer to provide input via email or a phone call in place of you attending.  Another option is to delegate your attendance to someone in your team. You will send a very clear message of how you feel about the meeting and this may upset others.  Therefore you need to communicate the reasons for your actions without coming across as arrogant.  You need your actions to be respected so choose your words well.

 

By taking back control of your calendar you can free up time that you can then spend completing important work.  You will upset some of your peers by doing things differently however if you communicate your boundaries and stick to them you will find that in time others will replicate your actions.

How to implement effective succession planning

In every organisation I have worked for there has been a different succession planning process.  Not that that is a bad thing.  I believe succession planning is a process that can be designed to meet the needs of the business.  What has surprised me however is that even though there is a succession planning process in place, many leaders have spoken to me about the shallowness of their leadership pool.  Is your succession planning process delivering you leaders of the future?

 

Here are some questions that will help you improve your succession planning process and outcomes.

 

“Where is the organisation headed?” 

 

Succession plans should not be based on competencies or needs suitable for today’s organisation.  The business must be clear on where it is headed and what skills, knowledge and experience will be required and when.  It is not just about identifying critical roles and who in the business will be suitable to fill them and when.  The business world is evolving so fast now and will continue to do so.  Nothing will be the same for long.

 

“What will the structure look like in 5 -10 years time?”

 

Designing the organisation structure for the future could be a tough thing to do but it is definitely worth the effort.  Will new departments be needed and how will they be structured?  Are any roles likely to disappear or be significantly changed?  What new product / service lines will be introduced and when?  How will these changes affect the structure?   Uber has recently launched driverless cars.  How is this going impact the transport industry for example?

 

“What will the roles look like?” 

 

Rather than focusing just on the roles and what they look like today, you need to firstly understand what the roles will look like in the future.  This includes identifying the role purpose, responsibilities and the accountabilities.  Some roles may continue to exist in the future however the structure below and above the role is likely to be different, and the technology and systems are likely to change also.  How will this impact the responsibilities?

 

What talents will be required in 5 -10 years time?

 

What are the critical skills, experience and knowledge that future leaders will need to perform?  Here we are talking about both functional as well as personal development.  The development plans for your successors must include significant personal development initiatives and not just business skill development. Personal develop includes gaining deep insight and self awareness, communication and leadership style, ability to inspire and execute on expectations.  It has never been more important that leaders develop these skills so they are able to cope and lead in a complex and challenging business environment.

 

I recommend that you review your existing succession plans with these questions in mind.  There are no shortcuts in developing leaders for the future.  It will still require 10,000 hours to transform an emerging leader into an effective senior leader.  This equates to approximately five years of investment and commitment.  Your succession planning process can deliver on your commitments to future leaders; it needs to be designed the right way.
